How to Choose a 3PL for Your eCommerce Business (Without Getting Burned)

For many eCommerce sellers, outsourcing fulfillment is the logical next step. It’s not an easy change to make—in fact, it’s a major decision that impacts just about everything: customer experience, margins, workflows, and even your sanity. But while there’s no perfect partner out there, choosing the right 3PL can streamline operations, making them (almost) invisible—and turning growth into a much more achievable reality.

7 Questions to Ask Before You Choose a 3PL
Choosing a 3PL is about more than just rates and service menus, though they’re certainly important. It’s also about alignment. These questions will help you see past the sales pitch and figure out whether a partner can actually support the business you’re building—and not just now, but over time.
1. Do you match their ideal client profile?
Every 3PL has a sweet spot—whether they admit it or not. Some are built for high-volume B2C brands shipping 1000+ orders a day. Others make their money on freight, complicated wholesale orders, or FBA prep. If you don’t match their core customer profile, you’ll either be deprioritized or force-fit into systems that don’t suit your business.
Ask directly: Who’s your ideal client? If they can’t answer that clearly—or if you’re not it—move on.
2. Can you see what’s happening—without chasing it down?
You shouldn’t have to email your rep to find out what’s been shipped, what’s delayed, or what’s sitting in receiving. A solid 3PL gives you real-time access to inventory, order status, returns, and receiving—all without guesswork.
Ask how real-time visibility works in practice. What exactly will you be able to see—and how often is it updated? Can your team access what they need on their own, or will you be waiting on support every time something’s unclear?
3. Can they seamlessly connect with your platforms?
Integrations aren’t just a nice-to-have—they’re a necessity. Your 3PL needs to plug seamlessly into your platforms—whether it’s Shopify, Amazon, Etsy, or whatever other systems you rely on to make sales and/or run your business.
Ask about their integration capabilities upfront. How does data flow between your systems and theirs? Do they handle order status, inventory updates, and tracking in real-time without extra manual steps?
4. Can they handle your custom packaging needs?
If part of your brand’s appeal is a personalized and/or high-quality unboxing experience, make sure your 3PL can support it—and at a price that you can afford.
Ask about their experience with your type of packout and get a clear quote for the work. Custom packaging cuts efficiency and adds costs, so both parties need to be comfortable with the scope and price before moving forward.
5. How do they handle exceptions?
Anyone can ship a perfect order when everything goes according to plan. But when things go wrong—and they will—does your 3PL step up or leave you scrambling?
Ask how they handle issues like damaged goods, inventory discrepancies, late shipments, and rush orders. What’s their process for managing problems, and how transparent are they when things aren’t going smoothly?
6. Can they adapt as you grow—or will you outgrow them?
As your business grows, your fulfillment needs will likely evolve. Whether it’s accommodating a wider customer base, adjusting to fluctuations in demand, or managing complex order types, your 3PL needs to stay ahead of the curve.
Ask how they handle growth. Can they scale when your order volume spikes? How do they adapt to changes in your fulfillment needs? Be sure to understand their limits—and how they’ll communicate with you when you’re approaching them.
7. What happens if you need to end the relationship?
It’s not a pleasant thought, but sometimes things don’t work out. What’s the process for moving on from a 3PL, if necessary? You want to make sure you’re not locked into a rigid contract or forced to deal with a prolonged transition period that will seriously undermine your business.
Ask about contract flexibility and exit clauses. How easy is it to terminate the relationship if things don’t work out, and how much notice is required?
What the Right 3PL Should Feel Like
The right 3PL should feel like a trusted partner—committed to professionalism, efficiency, and accuracy. They care about your business and understand the importance of getting things right every time. They’re quick on their feet, adaptable, and ready to handle the day-to-day challenges of fulfillment.
A successful partnership, however, is a two-way street. You need to stay engaged and proactive about your business decisions. Your choices—whether it’s a change in product, promotions, or inventory levels—impact fulfillment, and it’s essential to communicate those changes in advance. Even the very best 3PLs can’t work in a vacuum—they need you to be clear and timely with updates so they can act quickly and effectively.
Additionally, expect to have to standardize some of your processes when working with a 3PL. A successful partnership might require adjustments to how you handle inventory, order processing, shipping, and/or other functions. While these changes may feel unfamiliar and uncomfortable at first, it’s ultimately an opportunity to create smoother workflows, reduce errors, and lay the groundwork for future growth.
